How to charm your program officer and have the best site visit ever!

the-screamThere are few things in the nonprofit world as exciting and nerve-wracking as the site visit, the final step before getting a piece of that sweet, sweet funding. It is kind of like a date, a date where if you fail to impress, you may have to lay off staff and possibly not be able to help hundreds of clients who need the services, leaving you to weep alone in your office bathroom, consoling yourself with an entire bar of Trader Joe’s Pound Plus dark chocolate with almonds.

Program officers are special people. Smart and good-looking—in fact, scientifically 27% better looking than civilians—they can be intimidating. However, despite their great complexion and impeccable sense of style, they are also human. So if you are fortunate enough to get a site visit, there are things you can do to increase your chance of it being a successful one. Just follow these tips below:

  1. Leading up to the day, make sure to remind your staff that there is a site visit. Everyone should act naturally, but it doesn’t hurt to have one or two staff unexpectedly say something like, “It’s nice to meet you. I would stay to chat, but I am helping one of our kids with her college essay. Shucks, I love this job.”
  2. Refresh your knowledge of the foundation by exploring its website, focusing specifically on its investment priorities/jargon. This will allow you to say impressive things like: “I understand that one of your strategic priorities is shifting the paradigm to enhance collective impact efforts focused on the sustainability of thriving place-based urban-agrarian developments. This is why our Unicycle for Guns program is such a great fit. In addition to reducing violence through allowing youth to trade guns in for unicycles, we have also started organizing both gun control advocates and the acrobatics community to work together to change policies at the state level.” See how impressive that sounds?
  3. Refresh your knowledge of your narrative and budget. After such a long time, you may forget all the details, which may be very embarrassing, since your program officer’s job is to thoroughly go through your application line by line and budget item by budget item and get clarification during the site visit. They will be extremely specific with their questions, such as “On page six, paragraph three of your narrative, you state that you will be providing workshops in the evenings four days per week, but on line 29A of the budget, there is only funding for a part-time staff to do three days per week. Also, looking at your staff bios on your website, I know that Jorge, the staff in charge of this project, will be taking night courses to earn his MSW while simultaneously planning his wedding. Who will be in charge of these workshops in the evening then, and what will you do when Mercury is in retrograde in November?”
  4. If the site visit the requires the presence of a board member, meet beforehand to refresh your board member on the program and how it aligns with your organization’s mission, values, and strategic plan. Depending on your board member, you may also have to do a refresher on your organization’s mission, values, and strategic plan.
  5. If the site visit is at a program, tell the clients ahead of time to expect some people, so that they don’t freak out. You want everyone to act natural, so consider whether or not you should tell clients that a funder is visiting. Also consider whether it is a good idea to have one or more clients walk by casually and say things like, “I don’t know where my life would be if it weren’t for this program. Shucks, I love this program and the organization that runs it.”
  6. On the day of, dress appropriately, depending on the size of the grant. The bigger the grant, the more professional you and your staff should look. Grants under $5,000 you can pretty much do what I do and just roll out of bed and pop a peppermint into your mouth. $5,000 to $25,000 smart casual is best. $25,000 to $75,000 business casual. $75,000 to $150,000 semi-formal. $150,000 to $1million, business attire. Anything over $1million: coat, tails, top hat, cane.
  7. Have a pad of paper and a pen ready, and jot down notes once every few minutes. It’s good to remember all the stuff your program officer tells you, but even if you don’t need to take notes, pretending to do so will make it seem like you’re engaged. It is also good to have a copy of your grant application printed out. If you forgot to have your grant application printed out, just gather whatever random but official-looking papers into a stack and keep it in front of you.
  8. Your program officer unconsciously senses the power dynamics, so they will try to make you comfortable with light-hearted chatter and jokes. Make sure your laughter is appropriately hearty, but not too prolonged or strained.
  9. Have an agenda prepared. The program officer usually already has their agenda set, but it is good for you to have something down also. It makes you look competent and invested when you can open strong during the introduction, like “I know you have a list of things to go over, but if we have time, I also want to touch base on these items I jot down while thoroughly reviewing the Foundation’s funding priorities. These items include evaluation, sustainability, and how our mentorship program aims to be carbon neutral by 2020.”
  10. Be calm and don’t try to BS. Program officers are trained to sense fear and deception. You should know your program and organization well, but there will be moments where you do not know the answer to something. If that happens, it is best to say something like “I’m sorry, but I do not know how many of our clients are actually gluten intolerant due to Celiac Disease and how many are just jumping on the bandwagon. I’ll double-check and get back to you.”
  11. Be transparent yet optimistic and solution-focused about your challenges. Your program officer will point out major weaknesses in your program and organization. Admit to those weaknesses and discuss what you will be doing to address it: “Yes, a major challenge for our organization is that we were founded as a doomsday cult. It will take many years for us to move past this image. However, the board and staff have created a communication plan around this issue, and we all strongly believe that we can move forward while providing high-quality non-doomsday services to our clients.”
  12. Watch your body language. I’ll elaborate later about body language in nonprofit work. For now, just remember try to mimic what your program officer does. Mimicking of body language, when done right, makes you a lot more relatable and approachable. Do it subtly, though, or you’ll creep people out. For instance, if your program officer crosses his legs, wait ten seconds, then cross your legs also. If they lean forward, wait ten seconds, then lean forward. If they cough hysterically, wait ten seconds, then cough hysterically.
  13. At the end of the meeting, you will be given a chance to ask questions. You will not impress if you don’t have any questions to ask, so think of a few in advance. Here are some examples of good, relevant questions to ask: “So what about our program in particular that interests the Foundation?” “Do you see your strategic priorities changing in the next few years?” “What are the next steps? When can we expect a decision from the Foundation?” Refrain from asking non-relevant questions like “So, I’m developing a musical about nonprofit work, would the Foundation be interested in funding that as well?” or “Are you single?”
  14. Send a short and sweet thank-you email. It may be helpful to reiterate in a sentence or two about how your program is so awesome and how it aligns with the foundation’s strategies, but don’t go overboard. In a paragraph, express your thanks for the program officer’s visit, apologize for any mishaps that occurred—”my apologies for the terrible compost smell that lingered over our conversation”—continue on any inside jokes that developed during the site visit—”next time, we’ll definitely have weasels as a line item in our budget!”—confirm any action items that you will be taking, along with concrete deadlines—”we’ll revise the budget and get it to you by 5pm Friday”—and express some hopeful vulnerability—”We’ll keep our fingers crossed until we hear from the Foundation.”

An Executive Director’s Self-Evaluation

Hi everyone. For the first time in my eight years with the organization, my board has decided to conduct a performance review. These are two words that send chills up and down every Executive Director’s spine, on par with “budget deficit” and “annual event.” The board had a clandestine meeting three weeks ago to talk about my performance as an ED. Soon they will meet with me to deliver feedback.

I’m nervous. I just know they’re going to say something like, “Vu, you’ve developed a reputation as a drunkard and a loudmouth. That’s affecting VFA’s image. We need you to stop mixing drinks at work. Also, funders are saying you’ve been dressing up as Oliver Twist during site visits and literally begging for money.”

As part of the ED review, the board asked me to fill out a self-evaluation. This is a very important part of this process. Never do a performance evaluation without asking the evaluee to self-evaluate. Mainly because it’s very hard to remember all the stuff they did. More importantly, though, the distance between one’s perception of oneself and others’ perception of one may be significant, and highlighting and discussing any significant differences in perception is helpful to fostering personal and professional growth and/or bitterness.

The evaluation form is three pages long, and at the end, it asks for a summary of three key strengths and three key areas of improvement. I am listing them here, with the hope that it will inspire EDs and staff of other organizations to self-reflect. Only when we stop to take a break and reflect on our strengths and weaknesses will we improve and/or grow resentful:

My strengths this past year:

Strength 1: Empowering staff to make decisions and take ownership. This involves coaching skills, such as asking strategic questions to encourage staff to self-problem-solve instead of solving problems for them. For example:

Staff: One of the tutors in our program is constantly late and has a bad attitude. What should I do?

Me: Well, what do you think you should do?

Staff: I was thinking of having a one-on-one with her to get her perspective. What do you think?

Me: I could tell you, but first, what do you think I should think?

Strength 2: Fostering a culture of strong teamwork. This involves encouraging staff to collaborate on projects, support one another, and mutually resolve problem:

Staff 1: Vu, tell Staff 2 she needs to be in VFA’s monthly video update

Me: Please be in the video update, Staff 2.

Staff 2: I don’t want to be videotaped!

Me: She doesn’t want to be videotaped.

Staff 1: Vuuuuuuu!!

Strength 3: Conserving VFA resources in order to focus the team on our mission and not get distracted.

Area 1: Not letting personal pet peeves, such as when people use “literally” wrong, negatively affect the organization:

Me: Aw, thank you! That’s so thoughtful.

Potential donor: My pleasure. You guys are literally building bridges between different cultures

Me: We don’t want your money.

Area 2: Being more open and receptive to constructive feedback:

Colleague: My table overall had a good time at your dinner, but there were just way too many speeches. They dragged the evening down and sapped the energy out of the room:

Me: Your FACE sapped the energy out of the room.

Colleague: Also, you may want to spend more funds on the audio-visual stuff, since the sound was rough and muffled.

Me: Your FACE is rough and muffled.

Colleague: And you should put up more signs so guests know where to go. There weren’t enough signs.

Me: Your FACE is not enough signs.

Area 3: Improving on time management, keeping better track of outcomes, setting and meeting goals more often, being more effective at fundraising, spending more time cultivating donors, providing more professional development for staff, better engagement of the board, less watching of Portlandia during work hours, improving the financial management system and delivering reports on time for board meetings, increasing frequency of communication with the community, and coming to work with hangovers less often.

Well, there you go, that’s the most honest self-assessment I’ve done in a long time. I hope the board is satisfied. I’ll work on those and whatever other reasonable things they bring up, but I have my principles and there are certain things I am not going to compromise on. For instance, I am not going stop our “casual weekdays” dress code, and I’m not going to disband the Nonprofit Fight Club that I started with some other EDs.

7 tips for self-care for nonprofit staff

Golden-Chanterelles-on-oakToday, I was at the grocery store trying to decide whether it was worth it to buy twelve organic blueberries for five dollars, when I noticed chanterelle mushrooms. Chanterelle mushrooms! Already?! There is nothing in the world that I love more than chanterelle mushrooms, and yes, that includes my wife and new baby. With their bright orange color, sweet apricot aroma, and meaty texture, eating chanterelles is like being punched in the mouth by happiness. I eagerly anticipate them every fall, one of the few consolations for the melancholy end of summer. Delirious, I bought half a pound for seven dollars and came home, inspired to make a risotto.

Risotto can be a difficult dish to make. It involves a lot of stirring, followed by more stirring, then more stirring, and then you run to the bathroom for two minutes and come back and your risotto is burned and you’re all bitter…as bitter as your risotto.

While cooking, I thought, Dude, risotto is a delicious culinary metaphor for our work! Specifically, our pace of work. We are constantly adding broth and stirring! We talk about self-care all the time, but most of us suck at it. My staff, for example, work ridiculous hours, often late into the evening and on weekends. Last week I caught one of them sneaking into the office. He was supposed to be on vacation, and I specifically forbid him to come to the office. “Go home,” I yelled, looking around to find some stones to throw at him, “get out of here! You’re not wanted!”

We all suck at self-care, and we burn out, and that is not good for us, our clients, our families, our organizations, or the field. Which is why, while making the risotto, I thought up these tips so we can all take better care of ourselves:

Assess what is on your plate and taking up all your time, and also what is draining your energy. Are you attending like way too many useless meetings? Are you on too many committees that meet in the evenings? Do you have annoying coworkers that you hang out with but you don’t really want to hang out with them too much, mainly because it’s fantasy football season and that’s all they can talk about? Listing these things out will be helpful, because then you can prioritize.

Make a not-to-do list: Every once a while, I make a to-do list, which I get through half-way, then other stuff get in the way, and I abandon it. Then I started making not-to-do lists, and that was much easier. You should try it. It can be a list of stuff you are currently doing that you might want to consider no longer doing, for example, do you really need to have a staff meeting every week or is biweekly ok? It can also be a list of stuff that you are currently not doing, but it’ll make you feel better to write them down and check them off. For example, on my list I have “Not sucking up to this one corporate sponsor; not attending this one management training; not attending this fundraising breakfast held by a partner organization.” Check, check, and check. I feel more productive already.

Determine what brings you energy. Make a list of stuff that makes you happy or that you enjoy. Hiking? Chocolate? Pictures of bunnies? Taking naps? Whittling small animals out of soap? Contra dancing? Self-care is about what recharges your battery. This list varies from person to person, and that’s OK. Sometimes self-care tips prescribe things that you should do, like exercise for 30 minutes each day. If those are helpful, great, but if not, they might make you feel bad because you can’t or won’t do those things. For some people, early morning yoga before downing a kale-flavored smoothie energizes them, and that’s great for them. For me, I’d rather juggle Ziploc bags full of live scorpions than do “yoga,” or drink “green smoothies,” or “shower at least once a week.” Find what works for you.

Do the crap that makes you happy: Every day, take time, even ten minutes, to do something on the list you made of things you enjoy. If you enjoy them, it shouldn’t be a chore for you to do them. Still, it may be hard at first, because habits can be difficult to develop, especially the good ones. At work, find stuff you can do while working. For example, taking a break to look at pictures of cute animals (which actually is proven to increase productivity); listening to your favorite 90’s hip-hop songs while writing that grant; or making sock puppets during meetings.

Recruit your coworkers: It’s often more fun to do things with other people. Chances are, everyone in your office is as stressed as you are. At the next staff meeting, share and brainstorm ideas for self-care. Select a couple of them to implement. Don’t be overly ambitious, or you’ll feel like crap if you are not successful. Explore a new restaurant together for lunch once a month. Go on a walk as a team once a week. Have an office talent show to display your awesome sock puppets. Of course, if your coworkers actually drain your energy, then maybe just avoid them until fantasy football season is over.

Learn to say no: Self-care is also a lot about self-protection, specifically from excessive demands. I find that the only reward for competency is more work. The more competent you are, the more people will ask you do to stuff. But, luckily most people usually understand when you say, “I’d love to help, but I can’t take on any more responsibilities at this time.” You can also preemptively buffer yourself from being approached in the first place by feigning incompetence, which I have been successfully doing for years.

Stop feeling bad about self-care: It’s amazing how many people stress out about self-care—“Eeek, I’m not doing enough self-care!” or “Eeek, I’m not doing self-care right!”—which I find to be very ironic.  Dude, self-care is about feeling good, so if thinking about how to make yourself feel good is making yourself feel bad, then knock it off for now, maybe come back to it later. Also, don’t let others make you feel bad about what brings you energy. I happen to watch probably way too much TV. At the end of each work day, I’m exhausted from hours of thinking and making decisions. What brings me energy is NOT having to think or plan or decide or be creative, and TV is awesome for that.

Hell, if work brings you energy and hasn’t been negatively impacting other areas of your life, like your romantic relationship, then don’t feel bad about working too much either. I love my work, and for a long while it energized me with the feeling that the efforts may in some ways contribute to making the world better. The hours flew by. Work WAS my self-care. Now I have a baby, and priorities changed, and a lot of my energy comes from being a good father. But still, this work, with all its craziness and frustrations, is fun and important, and a huge part of taking care of myself is doing a good job at my work, including working evenings and weekends on occasion.

I hope those tips are helpful. Our work never ends. There is always more stuff to do, more grants to write, more donors to cultivate, more research to study, more management concepts to learn, more relationships to build, more program elements to improve, more meetings to attend. And since this work is so critical, with real people being affected, finding down-time can be challenging, sometimes even guilt-inducing. If we stop stirring, we feel like the risotto may burn. But if we don’t stop stirring to take care of ourselves, we will all burn out. And then who the hell is going to make delicious wild mushroom risotto for the community?

Work styles: Are you a Dragon, Unicorn, Phoenix, or Lion-Turtle

Hey everyone, I just created a Nonprofit with Balls Facebook page. It has 42 “likes” now! Is that a lot? I don’t know. I’m new to Facebook. Seriously, I’ve been on Facebook maybe three times in the past decade. I’m trying to learn to use it, so that I can better promote important ideas like how people should schedule meetings so that we don’t have the urge to punch them in the pancreas. Most of us in the field have done various “behavioral styles” activities.  With so much of our work being relationship-based, it is important for us to understand one another. This will lessen our chances of strangling our coworkers or boss or board members or even some funders or clients.

There are dozens of categorization systems, some using color, directions, or adjectives such as amiables, expressives, drivers, analyticals; or controllers, stabilizers, persuaders, analyzers, etc. Whatever the system, everyone tends to agree that there are four different behavior styles.

It is always good for us to get regular refreshers on what those four styles are. But colors and directions and adjectives are so boring. Here, I’ve relabeled the styles after bad-ass mythical creatures, each awesome (and also sometimes sucky) in their own ways. Find out which style you and the people around you are, and then try to get along with everyone.

How do I know which bad-ass mythical creature I am?

The best way is for you to show this blog post to three or more people, ask them to read it, and then tell you which of these styles most closely describes you. That’s because what we think we are may be completely different from how others perceive us; for instance, I used to think I was an amazing beat-boxer, but based on feedback I was really more like a dying weasel with a spittle problem…

dragonWhy Dragons are awesome: Dragons are decisive and like to get stuff done. They hate long meetings, and they’d usually rather juggle live cobras than have to do a wishy-washy ice breaker. Dragons will drive teams to take actions and to be expedient. They wish you would stop reading stupid blog posts like this and do something, like your job.

Why Dragons sometimes suck: They can be brusque and impatient. In their drive for action and efficiency, they can make mistakes. And they can run over people. Then they might roll their eyes when the people they run over want to talk about their feelings. Feelings are for losers, according to Dragons, because while people are all experiencing emotions and crap, stuff is not getting done.

How to best work with a Dragon: Get to the point quickly. Be action-oriented. Don’t make them share their feelings. Just do your job.

Dragons will have most conflict with: Unicorns. They find Unicorns to be indecisive, emotionally weak, easily manipulated, and their focus on harmony and snuggling an annoying waste of time.

Phoenix

(Yellow, West, Air, Persuader, Socializer, Expressive, Influencer, Interactive, )

“Let’s go to Happy Hour after this meeting!” 

phoenixWhy Phoenixes are awesome: Phoenixes seem to have unlimited energy. They bring fun wherever they go. They are creative and spontaneous. Phoenixes are great at building relationships, since they are charismatic, great talkers, and excellent at convincing people to do stuff, such as get everyone to go out for drinks after work. When they get excited about stuff, they are quick to get it done.

Why Phoenixes sometimes suck: They can be unfocused and fail to follow up on things that are not fun, which, unfortunately is about 85% of work. They are not good at details and get bored easily. They can be distracted and distracting, and sometimes they burst into songs, which, depending on the timing and frequency, can be either endearing, or make you want to throw a stapler at them.

How to best work with a Phoenix: Get to know them on a personal level, and let them get to know you. Participate in the stuff they suggest, praise them, and go out for drinks with them. (Hint: Phoenixes like to buy people drinks)

Phoenixes will have most conflict with: Lion-Turtles. They find Lion-Turtles to be way too serious, stuck-up, and boring as hell.

Lion-Turtle

(Blue, East, Earth, Analyzer, Thinker, Analytical, Conscientious, Cautious)

“I’ve prepared handouts for everyone for this meeting.”

lion turtleWhy Lion-Turtles are awesome: The Lion-Turtle is this giant creature that has the head of a lion and the body of a turtle and is totally cool. Lion-Turtles are diligent, careful, logical, and accurate. They take time to do their work, so it is usually high quality. They are detailed oriented, often picking up stuff that other people miss. They bring grounding and balance to any team, encouraging everyone pay attention to boring technical crap like objectives and timelines and data.

Why Lion-Turtles sometimes suck: They require a lot of time to think and plan, which can be annoying. Also, they keep wanting more and more data, and keep asking questions all the time, like “what’s the budget for this?” and “what was the process for coming up with this budget?” which can be infuriating. Sometimes they seem boring, since they often like to keep work life and personal life separate, meaning they might seem stand-offish when everyone goes out for drinks and they don’t.

How to best work with Lion-Turtles: Be specific, thorough, and demonstrate that you have thought thoroughly about stuff after doing research. Be consistent and predictable and don’t seem too impulsive.

Lion-Turtles will have most conflict with: Phoenixes. They find the Phoenixes to be silly, narcissistic, drunkards, and time wasters.

Unicorn

(Green, South, Water, Stabilizer, Relater, Amiable, Steady, Stabilizing)

“Let’s make ‘snuggling’ the first item on the agenda.”

Why Unicorns are awesome: Unicorns are considerate, thoughtful, and good at listening. They like harmony and use their unicorn powers to help people get along. Unicorns will always be on the lookout to make sure everyone is comfortable and no one feels left out. They are good at mediating conflicts and getting people to hold hands and snuggle and crap like that.

Why Unicorns sometimes suck:  Unicorns are always searching for consensus, so they can be indecisive, needing to check in with everyone. They can be conforming, insecure, and wishy-washy. Wanting to avoid conflict, sometimes they bottle up their feelings, absorbing the stress until it reaches a breaking point, and then they explode, getting messy unicorn bits all over the place.

How to best work with a Unicorn: Do what you say you’re going to do, be kind and considerate to everyone, tell them you appreciate them.

Unicorns will have most conflict with: Dragons. They find Dragons to be insensitive and thoughtless clods who don’t give a crap about others.

I hope that was helpful. Remember, no one mythical creature is better than any other. A good team will have at least one of each of the styles. And also, keep in mind that while we each have one dominant style, we can (and should) learn other styles and transform into different mythical creatures as situations demand. If we can all learn each other’s styles and learn to work with one another, maybe, just maybe, we will survive planning the next annual fundraising event.

10 Steps for a Kick-Ass Emergency Succession Plan

pantsMost people who know me know that I have only one pair of shoes and one belt.  They are both made of vegan fake leather and look crappy. That’s because I got married and thus no longer have any incentives to look attractive. Plus, we Executive Directors of small nonprofits must project the aura of scrappiness and frugality.

One morning, though, I had an important meeting and could not find my belt. I spent thirty minutes looking for it, getting more and more frantic. With no time to run out and buy a new belt, I went about my day with a dress shirt tucked into my beltless pants like an animal. An animal!

What’s the point of this story? The ED or CEO of a nonprofit is kind of like a beat-up leathery old belt that holds up the pants of the organization. And like in my wardrobe, there is only one. Life is unpredictable, oftentimes cruel, and yet filled with unimaginable beauty. But usually it’s just cruel. Who the heck knows what could happen? (Which is why I wrote this letter to my newborn son in case I died early, with important life lessons like “be nice to people” and “recycle”). In the terrible worst-case scenario, the ED could get into a tragic accident and die or otherwise become incapacitated. In the best scenario, he could be offered his dream job of starring in a vegan culinary travel show where he eats and drinks his way around the globe. In either of these scenarios, or a variety of other stuff that could happen, the organization is now left without a leader.

That is why it is so important for all organizations to have ESP (Emergency Succession Plan). Now, there are all sorts of ways to go about developing this plan. For the ESP, though, it is more important to have a decent plan right away than a perfect plan that could take a while to create. Which is why I jot down these helpful tips. Follow them and in no time your organization will have a workable plan, just in case the Food Network calls your ED:

Step 1: Emergency succession planning is really the board’s responsibility, so add this to your next board meeting agenda. Seriously, if you don’t have an ESP in place, put this on your agenda. Assign the task to a board member to lead, preferably someone who has HR experience and understanding of the staffing structure.

Step 2. With the assigned board member in the lead, form a committee. Like with other committees, no one is going to want to join. You can attract them by calling it the Emergency Succession Plan Task Force (ESPTF) and coming up with a cool code name for the work at hand using Greek letters and mythological figures, like “Operation Alpha Omega Morpheus”

Step 3: The ED may be the one to push for an ESP and may join the task force, which is great, but if not, someone from the ESPTF should sit down with her and explain the need for the plan and get her perspective on the important things about her work that the task force should take into consideration, along with her thoughts on who may be potential candidates to serve as acting ED in case something happens to her. If she starts freaking out and crying, wondering if she did something wrong, refer her to this blog post.

Step 4: The ESPTF should define the skills and experience needed in an acting ED to help the organization remain functional during the transition. While every nonprofit is unique, there are certain skills that all EDs have in common: Breaking up fist-fights among staff, going to meetings, making inspiring speeches, herding cats, and begging for money.

Step 5: Define a sequence of actions that the board should take in the case Operation Morpheus must be activated. Depending on whether the situation is temporary or permanent, these actions may include calling an emergency meeting, choosing an acting ED, forming a hiring team, changing signing authorization for checks, panicking, etc.

Step 6: Determine a chain of succession, kind of like we do for our government. If something happens to the President, then the Vice President is in charge, and next is the Speaker of the House, etc. You may have a Deputy Director who may take over temporarily, followed by the Director of Operations. Most nonprofits, though, don’t have clear-cut positions like that. At VFA, for example, our succession chain may look like “Program Director/Office Manager, followed by Development Director/Janitor.”

Step 7: Identify important people you need to notify. These include program officers, major donors, contract monitors, partner organizations, clients, etc., Figure out who would be in charge of talking to whom. People might start freaking out, especially if they learn about things second-hand, so it is good to have clear and prompt and personal communication.

Step 8: Work with the ED and other staff to compile copies of important stuff that the acting ED needs to do his work, for example IRS determination letter, bylaws, board meeting minutes, EIN, past 990s, audited financial statements, business license, charitable solicitation license, office lease, bank info and contact, insurance policy number and contact, office security info and contact, office safe combo, computer passwords, water cooler delivery schedule, etc. We EDs tend to hold all this information in our heads, so it’s good to write it down.

Step 9: Finalize the plan and get to the board to approve. Do not make the plan public, or you might freak out people further; keep it among the board and key staff. Designate a board member (usually the chair) to hold a copy of the plan in a secure location away from the office. Another copy should be held at the office in a secure location where no one would look; at the VFA office, that location would be the fresh vegetable compartment of the fridge.

Step 10: Schedule a time once a year to update and revise the plan. Also, update it when there’s significant change in the organization’s structure or staff.

I hope that’s helpful. Let me know what your organization does and if there are steps I left out. Of course, the ESP is just for that, emergencies, and hopefully you never have to activate Operation Morpheus. All organizations should also be working on long-term succession planning, ensuring staff are developing skills and experience to move up the ladder, that there are opportunities for cross-position training, etc. Only by being thoughtful and diligent can we all keep our pants up.

Nonprofit office space: We deserve better!

office-space-06_full1For the past several weeks, VFA has been packing all our stuff and doing other things to move to our new office location. This year, it dawned on me how important work space is. I mean, seriously, we spend like 50% of our time at the office. (In fact, VFA has a fold-out cot, blanket, and pillow that staff could use if they ever need to spend the night in order to get work done.) Like any other nonprofit, we focus on helping people and not getting sued, so we forget just how important physical work space can be, which has led to all sorts of issues and staff complaints like “we don’t get any sunlight” and “these 4×4 cubicles are too small” and “I can’t afford a tetanus shot.” During the winter: “It’s so cold in here, one of the interns is stuck to the metal filing cabinets again,” etc.

Usually, like with other staff complaints, I just ignore it. However, one day I brought my baby son into the office, and suddenly, as a father, I saw things differently. We had no windows, no natural light. It was depressing. Everything was grey: the walls, carpet, cubicles, staff skin complexion, everything. An orchid someone gave us stood sadly wilted in the corner under a flickering florescent light, begging for water or a merciful death. Lingering in the air was the smell of despair, dry-erase markers, and ramen. In the background was the barely audible, high-pitched drilling sound from the dentist’s office next door. And I thought, “This is no place for a baby to be. Ipso facto, it is no place for an adult to be.  Tabula rasa, we need to move. E pluribus unum, I need to polish up on my Latin phrases.”

We nonprofits are trained to be scrappy (here’s a post I wrote on our hoarding tendencies), due to ridiculous and damaging ideas, the main one being “overhead,” whose willful perpetuators have thankfully renounced. Sure, there are dumb nonprofits that spend way too much on office space (and swag items). But most of us are at the other end of the spectrum, working in tight cramped quarters and basements, sitting on a squeaky chair we probably got on Craigslist. If we tip-toe to the edge of having a nicer space, we are afraid funders and clients will think we are extravagant and unscrappy and not putting funding to good use.

A few months ago, I had a meeting at a law firm, and I couldn’t believe how ridiculously nice it was. It had a 180-degree view of the water. The reception counter was marble. There was glass and real wood everywhere. The floor was shiny and clean and made of intricate tiles inlaid with opal shavings, and in the bathroom, you wash your hands with unicorn tears, which are very moisturizing.

OK, I might have exaggerated a little about the opal shavings and the unicorn tears, but the rest of it was true. Successful companies understand that good physical work space leads to happier employees, which leads to more stuff getting done and with better quality. Of course, we are non-profits, so I am not advocating for us to spend lavishly on marble counters and views and Swarovski Crystal business card holders for everyone.

But it should be OK for us to have a decent work space. In fact, it is necessary, according to research. For example, here’s this scientific study. Of course, you’re not going to read that since I blatantly said it was a scientific study, so I’ll just quote the findings:

The prime factor which affects the productivity of employees is lighting in the office. Next to the factor lighting, it is spatial arrangement. Then the importance sequence is noise, furniture and temperature. Both natural and artificial light is very essential in any office environment. It gives a sense of energy and affects the mood of the employees […] Accomplishment of daily tasks in workplaces with less or dim light is difficult for employees. Working in dim light leads to eye strain and thus causing headaches and irritability. Due to this discomfort, productivity is very much affected causing overall decrease in employee’s performance.

We don’t need fancy floor tiles and a conference table made from one vertical slice of a giant Redwood tree, polished and shipped in from California (damn you, you sexy extravagant law firm!). But it is not unreasonable to spend funds on good lighting, pleasing paint colors, comfortable temperature, and furniture where there is no constant fear of rashes. If your office lease is coming up, reevaluate if a better, brighter, safer location may increase productivity. If you’re not moving any time soon, brainstorm things that you can do to increase the physical space. For example, buy some nice plants. Hire contractors to repaint the walls. Buy a water cooler that dispenses cold AND hot water. Hire cleaners to steam-remove that horrible stain in your carpet. Instead of a fold-out cot where staff can crash overnight, get an attractive futon where they can crash overnight. Get a nice area rug. These things are not frivolous, and we in nonprofits must disabuse ourselves of the idea that we must always toil in squalor as we try to make the world better.

After eight years of being squished into windowless, grey-walled quarters that send staff and clients into existential crises each day, I’m happy to announce that this August my organization will be located in Seattle’s Columbia City, in the nation’s most diverse zip code, 98118. We’ll still be squished, with ten staff squeezing into a 600 square-foot open-space arrangement, but at least we’ll have sunlight, and a nice rooftop deck, and we’ll be surrounded by restaurants and shops and a farmer’s market on Wednesdays, and we won’t have to deal with the constant dental drilling sound.

The staff and I can’t wait to move into the new space. The energy there just feels so much better. We’ll get an orchid and put it in indirect sunlight and water it with ice cubes. With so much calmness and serenity, I’m sure we’ll get tons of stuff done, and do a better job at them, too. Eventually, maybe after a year or two, we might even tell our clients about our new location.

10 Steps for Writing a Kick-Ass Nonprofit Organizational Budget

planets-light-380x235Every year, at about this time, I start having night terrors. A lot of this is due to watching Game of Thrones and seeing all my favorite characters killed to death in gruesome ways. But it is also because VFA’s fiscal year ends in June, and we must go through the annual budgeting process, which is about as much fun as juggling baby porcupines.

Actually, no, baby porcupines are cute. Budgeting is about as much fun as juggling open jars of spicy chipotle mayonnaise. It’s messy and painful.

So I thought I would write down the steps to developing an awesome budget for a small to medium organization. This is not a guide for those who are starting a nonprofit, but rather for new EDs or board members of organizations that have been in operation for at least a year and will need to develop next year’s budget, or anyone who needs a refresher. Follow these steps below, and you will have a kick-ass budget that you can proudly show to your friends and family.

Step 1: Rally your team. This may be your finance committee. If you don’t have a finance committee, assemble a Budgeting Task Force. Make sure you call it “Task Force,” since Task Force sounds cool, like a team of superheroes who are called into action when the organization sends a distress signal (and at the end of every fiscal year, we are all sending distress signals). Include your board Treasurer, your Accountant/bookkeeper/finance person, one or two key staff, and an astrologer.

Step 2: Have your finance person provide data on up-to-date spending actuals for each program, as well as administrative and fundraising expenses. It is important to know how much you’ve been spending in each category this year, so that you can ignore all of it while you develop next year’s budget.

Step 3: Talk to your key staff to figure out the programming expenses for the next fiscal year. Ideally you will have a strategic plan on which to base next year’s staffing and programming (I’ll write later on how to develop a kick-ass strategic plan). If you don’t, it is important to get an idea from your staff what it is they need to make their programs successful next year. They are in the trenches, so they know best about programming stuff.

Step 4: Unfortunately, many requests can only be fulfilled in a mythical magical world with sufficient unrestricted funds, so you must bargain with your staff and be creative to reach middle ground. For example, a staff may say, “I need a unicorn in order to effectively do my work,” then you say, “we can’t afford a unicorn,” and your staff will say, “without a unicorn, I can’t do so and so and I am burning out,” so then you say, “how about a work-study unicorn instead?”

Step 5: Personnel expenses are the biggest and most critical category in your budget, since it takes staff to make things happen. It is important that your staff are paid a fair and decent wage that are increasing with cost of living. Go borrow the United Way’s Wage and Benefit Survey from one of your nonprofit friends (or order it online if you’re one of those big nonprofits who can afford it). Look up all the positions you plan to keep or develop, and it’ll tell you what on average those positions are paid in organizations your size.

Step 6: Put your computer on hibernate, close your door, and gently weep for five or ten minutes, thinking about all your wonderful staff and how horribly underpaid they are, according to the Wages and Benefit Survey, and about all the stuff you could do if you only had more resources. Then dry your eyes, open your door, and if any staff happens to ask what’s wrong, just give them a hug and tell them you’re proud of them and that the work they do is so important and that they’re making the world better, then go on a walk to clear your head.

Step 7: Now that you have all your projected expenses down, you must look at the potential revenues. Review all the funders who supported you this fiscal year, and categorize each of them by “unlikely to renew since it was a one-year grant,” “possibly renewable, but is so restricted that it may actually cost the organization more to administer than the grant is worth,” “50/50,” and “no clue, since they’re in the middle of a strategic planning process and we’re not sure what their priorities will be next fiscal year.”

Step 8: It is now time to put your astrologer to use. Have them create a chart of where the planets are this year in relation to your organization, as that is the best way to predict where the rest of your funds will be coming from. Mercury (representing foundations), Venus (representing individual donors), and Saturn (representing government funding) are in rare alignment right now, which may mean that it is time to focus more fundraising energy on those areas. The tiny and distant Pluto, representing general operating funds, is no longer a planet, but it still greatly impacts nonprofits, so make sure your astrologer includes its trajectory in the charts.

Step 9: It is unlikely that you will have enough projected revenues to meet projected expenses, so start cutting things and finding creative ways to obtain resources. For example, can you ask for donations of food for programs from local restaurants? Can the children in your programs spend one or two hours a day making products such as shoes or backpacks that could then be sold? And do staff REALLY need dental and vision insurance?

Step 10: Once your Task Force agrees on the draft budget, voila, you’re pretty much done! Forward it to the rest of the board to review and approve. They’ll likely be shocked at how much they’ll have to help raise through individual donations and the annual dinner and will likely ask you to cut down expenses even further. Resist the urge to break down weeping. Just smile, give an inspiring speech about working together, and reassure your board that you won’t be submitting any grants on any day when Mercury is in retrograde.

Dear BLAH: Huge changes can severely affect the morale of any team. Take your son to lunch to express your concerns and listen to his side. Oftentimes, just knowing that you care can do a lot to raise his spirit. Work with him to figure out a strategy to ensure he has a meaningful and productive experience while in Seattle. For example, perhaps he can join a gluten-free baking club, an artisanal urban farming chicken raising class, or an organic biking meet-up group. If things do not improve, you may want to consider counseling. In any case, express to your son your expectations that he meet the outcomes you and he agreed to when he joined your family.

Dear Nonprofit Director: My four siblings and I live in the same city. We used to be very close until last year, when our oldest brother decided to spend Thanksgiving with his partner’s family out of town. So then my younger sister figured it would only be fair for her to spend Christmas skiing with her friends, which led to my other brother deciding to go to Vegas. My mother was very hurt, and now no one is looking forward to this year’s holidays. I’m trying to be the bridge-builder but I’m getting tired. Stuck in the Middle

Dear Middle: Your family may benefit from a weekend teambuilding retreat to reenergize and develop a strategic plan for how you spend the holidays. Determine your objectives and budget, then draft up an RFQ to hire a facilitator. During this retreat, make sure you do some trust falls and other team dynamics activities involving blindfolds. Do not leave the retreat without a one-year action plan as to who will spend which holiday where, along with specific metrics and evaluation instruments to determine if each holiday was successfully enjoyed.

Dear Nonprofit Director: I am thinking of giving my seven-year-old a small weekly allowance to teach him financial responsibility. My husband is reluctant, insisting that kids should just be kids. Who is right in this situation?  No Clever Acronym

Dear NCA: A team cannot function if each of its members does not have clear roles, responsibilities, and autonomy to make decisions. Giving your son an allowance and a clear line-item budget along with an orientation on which items he has full control over will increase his skills in financial management, develop his sense of ownership and investment, and relieve some of the burdens on you and your husband to take care of certain lesser purchases, such as food and clothing. Make sure your son documents all his spending with receipts so that you can do final accounting at the end of the fiscal year.

Dear Nonprofit Director: My daughter seems to favor her 10-year-old son “Billy” over her 12-year-old daughter “Abby.” It is sadly obvious. Abby gets into trouble all the time for the littlest things, while Billy can get away with anything and is rather spoiled. Abby confided to me that her mother is unfairly biased toward Billy and asked me to intervene in her behalf. I told my daughter this, but she became resentful and said I was intruding on her rights as a parent. What should I do? Concerned Grandma

Dear Grandma: The children are your daughter’s direct reports, so she does have the right to supervise them without intrusion, within reason. You made the mistake of intervening in your granddaughter’s behalf, which now creates tension between your daughter and granddaughter. What you should have done, and should do next time, is to encourage Abby to give feedback directly to her mother. This helps to increase respect between the two and helps Abby learn to problem-solve. If this does not work out, you may have to consider if your daughter is the right driver for this bus.

Plus, he’s a “close-talker.” I dread any one-on-one meetings with him. How do I politely tell him without hurting his feelings or putting my job in jeopardy? Hate It Down in Ellensburg

Dear HIDE: Most people do not know that they have bad breath, which may be a sign of dental or even heart problems. They tend to appreciate the feedback, since very few people are courageous enough to deliver it. Let your boss know in private, and also tell him that he’s too close when he talks. If you feel that being direct might put your job in danger, it may be helpful to bring in a consultant to survey all the staff about the work environment and write up a report. Oftentimes, you can say something for months and get nowhere, but a consultant comes in, says the exact same thing using a report with some colorful graphs, and your boss will think it’s pure genius.

We must prepare our organizations for the zombie apocalypse

zombie apocalypseOur part-time Development Director, Rachel, is psychic. Her gift is uncanny. She accurately predicted, for example, that we would not be getting this major grant that we had applied to. Now she has been freaked out because she senses an earthquake is going to happen, a big one that will cause bridges to collapse. So she asked the Red Cross to come to a VFA staff meeting a deliver a short training on earthquake preparedness.

“All right,” said David of the Red Cross, who has an awesome beard, “who has done some emergency preparation at home?” A couple of us raised our hands. “Great,” he said, calling on people, “what steps have you taken?” We threw out answers like bought a first-aid kit, got a hand-crank radio, flashlight, etc. I was hoping he wouldn’t call on me, because I’m not sure if squirreling away vodka and olives-soaked-in-vermouth counted as emergency preparation.

The session scared the hell out of us by making us realize several things. First, we are not prepared at home. None of us have a minimum of three days’ supply of water, for instance. “Ideally,” said David, “you want seven days. One gallon of water per person per day.” It doesn’t need to be fancy, he said. We could, for example, just use empty two-litter soda bottles and fill them with tap water and put them in the closet. “Also,” he said, “designate an out-of-state contact to relay information, since local phone lines will probably be tied up with thousands of people all simultaneously trying to contact their families. If you call someone out-of-state, though, it’ll much more likely get through.”

Second, we are not prepared at the office. “So if an earthquake happens right now,” said David, his awesome beard making him look and sound very wise, “what would you do first?” Panic, I said. We all laughed. (I am sure the Red Cross never heard that one). However, after the laughter came the sad realization that that is exactly what might happen in an emergency. During a severe earthquake, the cubicles will probably collapse. Especially mine, which is right next to my top-heavy bookshelf, something that will likely fall over, trapping me under my cube. Fires might break out from our poor electric wiring. Our building is old, so fortunately, the asbestos ceiling tiles will probably fall down and put out the fires.

Considering that many of us spend more time at the office than at home, nonprofits must do a better job with our own emergency preparations. Not just for our own sake, but for the sake of our clients. “If an emergency happens,” said David, “community members may be relying on you guys for leadership, information, and services.” Crap, we thought, that’s right. Although we don’t focus on emergency preparedness programs, people in the area may still come to VFA during emergencies, because we’re one of the few nonprofits they know. We have to set a good example and manage a semblance of organization should something happen.

Sufficiently terrified by the training—and all good emergency prep trainings are terrifying—the VFA staff started dividing up tasks. Teresa and Connie updated our first-aid kits. Rachel and James went to Grocery Outlet to buy nonperishable food, water, and tools like flashlights and batteries. Others cleared the VFA office of rusty chairs and other junk that could kill us.

I was transferring heavier items from the top of my bookshelf to the bottom, and thinking of how to secure the whole thing to the wall, when Rachel and James came back with our emergency rations. They had bought flashlights, canned goods, several gallons of water, a giant tub of peanut butter, and several boxes of Wheat Thins. They laid them out in the middle of the office on the floor, then promptly got caught up in other work and forgot about everything. Several hours later, the supplies were still in the middle of the room. Unfortunately, this is what happens with emergency prep. It becomes urgent for two seconds, then completely deprioritized.

“Clean this up!” I said, fuming. “During an earthquake, I don’t want us getting killed by the flying canned goods we got in preparation for the earthquake!”

Obviously, we have a long way to go. But now we have flashlights, whistles, updated first-aid kits, glowsticks, emergency blankets, a radio, other tools, and enough water and food to last us a few days.  This is very important, because even if Rachel is wrong and an earthquake doesn’t hit soon, I am sure that the zombie apocalypse is coming any time now. I can feel it. I am psychic too. After all, I did accurately predict that no one at VFA would be getting pay increases last fiscal year.

Feng Shui for nonprofits. Part 1: Attracting funding

feng shuiToday’s post explores how we can use feng shui, which means “wind water,” to optimize the energy in our work space, not just so that we feel good while at work, but also so that our space attracts funding for our organizations. Now, I do not claim to be a feng shui expert, so keep that in mind while you read the tips below. If it makes you feel better, I did do some light Googling during commercials of Iron Chef while writing this post.

Makes sure your desk faces the entrance to your space. Never have your back to the entrance. Not only is facing the door symbolic of your being able to see and receive any opportunity that passes by, but you’ll also be much more successful watching your favorite shows on Netflix streaming. If for some reason you can’t move your desk or computer, place a mirror so that you can still see behind you.

Place a large money tree in the conference room, or wherever your board usually meets. Money trees attract wealth, and placing it where your board members meet provides them with energy to go raise funds. If the money tree starts to look unhealthy, it may mean that the board has been neglecting their fundraising duties. Get a new tree right away. And maybe a new board.

Have a lucky bamboo near you. They are really easy to take care of. Just stick them in some water with a handful of pebbles. The plant represents the element wood and provides a sense of growth, the pebbles represent earth and provide a sense of grounding, the water provides a flow of energy. That’s three out of the five feng shui elements. Throw in a paperclip to represent metal and tie a red ribbon around the bamboo to represent fire. When your bamboo dies (probably from the rusting paperclip), get a new one immediately to symbolize renewal.

Find out where the Gates Foundation is relative to your desk. Now get an award letter from a grant you received and tape it to the wall that’s lined up win the direction of the Gates Foundation.

Get a Care Bear. If you have a cranky coworker that you barely get along with, it distracts you and diverts good energy required for fortune to come in. Buy a Care Bear, and put it strategically in a place in your office between you and this person. Don’t get Grumpy Bear, though.

Make a thousand paper cranes. In Japan, a thousand paper cranes are made for special occasions, such as weddings, to symbolize luck, peace, and health. When you get a grant or other rejection notes, fold them into a crane. You’ll reach a thousand in no time.

Have at least 9 different things that bring you happiness. Pictures of your family, Farside cartoons, photos of cute baby animals, etc. The number 9 is especially lucky. For me, I have a whole bunch of mini bottles of alcohol. Having these items around bring me a dose of happy energy, especially effective before staff meetings.

Unclutter. Especially get rid of angular or pointy objects, or at least point them away from you. Sharp objects bring about bad energy, and having them directed at you is not good. If you must keep them, point them in the general direction of that coworker who leaves their dishes in the sink for days. Just kidding. Direct them at a plant, to absorb all that bad energy.

Surround yourself with leadership and management books. Yeah, you will never get around to reading them. However, these books bring good energy and knowledge, which you can absorb by osmosis. Why, just by having Jim Collin’s classic book in the office, VFA’s porcupine has gone from good to great on the flywheel. Or something like that.

Put up pictures of your favorite program officers. You can usually find them on foundation websites. Program officers are so dreamy, and their pictures will help increase the energy to bring in site visits. Just make sure you take the pictures down during any actual site visits, since restraining orders may bring negative energy to your work space.

With a few simple changes, you can improve the energy around your space, which will help to bring in fortune. In “Feng Shui for Nonprofits, Part 2,” we will talk about how the arrangement of tables, chairs, and where people are seated during meetings affect the energy around power. Gotta go. I have a few dozen cranes to fold.
